Your Best Employee Has Resigned. Should You Hire Their Clone?
Separate the departing employee's official job, accumulated workarounds and personal strengths before turning one exceptional person into an impossible vacancy.
Your strongest employee resigns. The instinctive vacancy reads: “We need another Sam.” Sam knew every customer, fixed the spreadsheet, covered absences, trained new people and remembered which supplier needed a phone call.
Do not recruit a personality-shaped bundle of everything the departing person accumulated. Inventory the work, decide what still belongs together and repair the role before comparing candidates.
The person leaving may be unusually capable. They may also have been compensating for broken processes, missing ownership or a role that expanded without review.
Build three lists, not one heroic job description
Ask the departing employee and people who work with them to separate:
| List | Examples | Decision |
|---|---|---|
| Core responsibility | Keep service jobs scheduled and customers updated | Likely belongs in the replacement role |
| Accumulated extras | Fix printer, approve discounts, train every starter | Reassign, formalise or remove |
| Personal method and knowledge | Supplier contacts, spreadsheet shortcuts, remembered exceptions | Document and test whether the process should depend on it |
Do not assume every task must survive. Some work exists because another process is unclear. Some responsibility needs a different role or qualified specialist. Some “helpfulness” happened outside the person's agreed scope and should not become the next employee's baseline.
Ask for decisions, not a brain dump
“Write down everything you know” produces a folder nobody can use. Choose recurring situations and capture:
Situation or trigger:
Normal next action:
Information needed and where it lives:
Decision the role may make:
Exception that must be escalated:
Person or function receiving the escalation:
Record that shows the work is complete:
Current workaround or known problem:
Prioritise work that would stop, harm a customer or create a material risk. Respect the person's remaining time and existing obligations. A resignation does not create unlimited responsibility to redesign the company before leaving.
Rewrite “as good as Sam” into evidence
Suppose Sam could calm an upset customer. The replacement criterion is not “same warm personality.” It might be evidence of explaining an accurate status, keeping a promise visible and escalating compensation within policy.
Suppose Sam “knew the whole business.” Decide which knowledge is required on entry and which your business must teach. If no one can teach it after Sam leaves, arrange handover, documentation or specialist support. Do not disguise missing onboarding as a demand for a mythical candidate.
The experience-versus-training guide helps match the required starting point with support you can genuinely provide.
Check whether one replacement is still the answer
A departure creates a rare chance to redraw ownership. You might keep customer scheduling together, move bookkeeping approval to the owner, and rotate equipment checks across trained staff. Or the work may remain one coherent role.
Use this decision record:
Outcome the replacement role owns:
Core work that belongs together:
Work moving elsewhere, and its new owner:
Process problem to fix before the start date:
Knowledge required on entry:
Knowledge and systems we will teach:
Temporary cover during the gap:
Evidence we will assess in applications and interviews:
Check workload and affordability separately. One exceptional employee working beyond a sustainable role is not proof that the same arrangement should be recreated.
Let candidates bring a different method
The next person may achieve the required result with different tools, experience or communication habits. Assess the outcome, constraints and relevant evidence. Avoid making Sam's exact career path, personality or improvised method an unstated requirement.
Resume Ranker can compare PDF resumes with the rewritten entry requirements. It cannot clone the departing person or recover undocumented knowledge. The useful vacancy begins when the business can explain the responsibility without using an employee's name.
