I Want to Hire My Friend. What Should We Agree Before This Gets Weird?

Define the job, pay, authority, feedback and exit route before a friendship becomes an employment relationship full of unstated expectations.

You trust your friend. You have seen them solve problems, keep promises or help when the business was chaotic. Hiring them can still go wrong when each person believes the friendship already explains the arrangement.

Before making an offer, describe the job as if the candidate were a stranger. Then discuss what changes when one friend becomes responsible for assigning work, reviewing it and making decisions about pay or continued employment.

Owners repeatedly ask whether hiring a friend is a mistake. A small-business discussion includes blunt warnings and calls for clear expectations. Those comments are personal experiences, not evidence that every friendship will fail.

Check whether you are hiring evidence or familiarity

Write the responsibility first. “Help me with the business” creates unlimited room for disagreement. “Confirm tomorrow's appointments, record changes and flag jobs that need an owner's decision” can be discussed and reviewed.

Then ask what you have actually observed your friend do. Being dependable socially may be encouraging, but it does not establish bookkeeping accuracy, customer judgment or the ability to manage a schedule. Equally, informal help may contain real evidence if you record the task, their responsibility and the result without inflating it.

If you would ask another candidate for evidence or a relevant exercise, give your friend the same chance. Friendship should not create an unexplained shortcut or an extra test designed to prove you are being impartial.

Have the awkward conversation before the first shift

Do not offer vague future ownership, profit or partnership as a substitute for clear current terms. If equity or a business partnership is genuinely under discussion, obtain appropriate professional advice and document that arrangement separately.

Decide which hat you are wearing

Suppose your friend misses two customer updates. As the manager, you need to establish what was expected, what information and access existed, what happened, and what changes next. As a friend, you may know they are having a difficult week.

Compassion can shape support and timing. It should not make the work standard unknowable to them or the rest of the team. Agree on a private route for work feedback and avoid using mutual friends as an informal performance panel.

The same applies in the other direction. Your friend needs a route to say the owner changed priorities repeatedly, contacted them outside agreed hours or treated help as permanently owed.

Protect the rest of the team

If other employees are involved, explain reporting lines and decisions. Do not let the friend receive hidden privileges, private instructions or information unrelated to their role. A colleague should be able to understand who owns a decision without decoding the social relationship.

When a conflict occurs, record the job issue and resolve it through the same appropriate process. “We go way back” is not a management system.

Plan an ordinary exit

Discuss the possibility that the role stops fitting before either person is angry. The business may need different hours. Your friend may receive a better opportunity. The work may reveal a capability gap or the relationship may feel uncomfortable.

That conversation cannot override legal rights or contractual obligations. It can remove the promise that ending the job automatically means betrayal.
